Many have established AI Centers of Excellence (often jointly with innovation or analytics teams) to centralize expertise, set standards, and help business units implement projects faster.

Change-wise, IT is adopting more agile practices to meet AI demands, for example, accelerating procurement of AI platforms, or using DevOps/MLOps techniques to continually update AI models in production.

There is also a cultural adjustment: IT staff used to managing deterministic systems now must oversee probabilistic AI systems that require monitoring and retraining.

Forward-looking CIOs are focusing on educating their teams in data science, model ops, and vendor management for AI solutions. On the infrastructure side, many IT departments are racing to upgrade networks and cloud capacity, as AI workloads (especially training large models or running complex analyses) can strain resources.

Security and governance have become a central concern for IT with AI. Protecting data used by AI, preventing malicious use of AI (like deepfakes or AI-assisted cyberattacks), and ensuring compliance with emerging AI regulations are all new mandates. Companies are forming interdisciplinary teams (IT, legal, HR, risk) to develop AI governance frameworks.

From a change management perspective, IT leaders must champion these governance policies internally, explaining why certain AI tools might be blocked or why there are rules on using external AI APIs with sensitive data.

This can sometimes put IT at odds with enthusiastic users, for example, banning use of a popular AI coding assistant until security vetting is done, so communication and clear policy are key to avoid frustration.

The pressure on IT is intense: in the Cisco survey, 98% of business leaders said there’s urgency from the CEO to implement AI, and 85% feel they have 18 months or less to deliver an AI strategy or risk significant negative impacts.

This ticking clock means IT and business must work hand-in-hand, prioritizing quick wins but also building the robust foundation to sustain AI long term. Some organizations have tackled this by implementing “AI SWAT teams,” small agile tech squads that parachute into different departments to deploy AI solutions rapidly and train local staff, thus relieving some burden from central IT while propagating know-how.

In summary, each department is experiencing AI adoption in a unique way, but a common theme across all is the imperative to adapt and learn. Whether it’s HR championing reskilling, operations redesigning workflows, product teams iterating faster, sales/marketing finding new augments, or IT fortifying the backbone, every function must evolve. The organizations that manage to coordinate these departmental changes into an overarching transformation will emerge not just AI-enabled, but truly AI-empowered.

Readiness, Resistance, and the Road Ahead

Organizational change during AI implementation is proving to be a multidimensional challenge. It’s about technology, yes, but even more so about people, culture, and processes.

Companies that treat AI adoption as just an IT project often stumble; the technology might work, but the organization doesn’t absorb it.

By contrast, those taking a holistic change management approach are starting to see real dividends. They invest heavily in their people (through training, clear communication, and cultural alignment) and in process innovation, not just in fancy algorithms.

They also confront resistance with empathy and strategy.

Rather than dismissing employee fears, they provide support and involve employees in shaping the transition.

Real-world examples illustrate this balanced approach. For instance, when rolling out AI, Morgan Stanley combined human oversight with AI assistance, requiring human review of AI outputs and making the tools user-friendly, to boost advisor acceptance. And many organizations are establishing ethical guidelines and training (as employees overwhelmingly desire) to build trust in AI usage.

Still, the journey is far from easy. The past six months have shown that even as AI excitement peaks, organizations are hitting hurdles in scaling pilots to enterprise-wide solutions.

Surveys like Bain’s find that talent shortages, quality concerns, and lack of leadership support are common roadblocks even among eager adopters. Overcoming these will require persistent change management effort.

It means leadership at all levels “stepping up,” the C-suite providing vision and resources, middle managers championing new ways of working, and informal leaders among employees modeling adoption.

The organizational readiness to absorb AI is becoming a competitive differentiator. In fact, companies leading in AI (those 4% with cutting-edge capabilities) have not only achieved higher financial returns but also report higher employee satisfaction, indicating their workforce has embraced the change. These leaders follow the mantra of purposeful implementation: they align AI projects with clear business value, invest in people and process (70% focus there), and are unafraid to reshape their organization’s structures and habits to fit the AI era.

For any organization on this path, it’s useful to remember that AI adoption is not a one-time change, it’s an ongoing evolution. As AI technologies continue to advance, companies will need to continuously adjust roles, learn new skills, and refine processes. In essence, they must become learning organizations with respect to AI. The cultural muscle built now (openness to change, continuous upskilling, cross-functional collaboration) will pay dividends when the next wave of AI (or other disruptive tech) arrives.

In the coming year, we can expect to see more firms maturing in their change approaches: more structured AI roadmaps (already about half of companies have clear implementation roadmaps, up sharply from last year), more investment in change enablers, and likely, more dialogue around responsible AI use.
